Client Story

The client is a U.S.-based CPA firm founded in 1989, with 30+ years of practice serving individual and business clients across federal tax filings — processing 2,200+ tax returns each year, weighted toward 1040 individual returns (60%) alongside 1120s, 1065 and other corporate and partnership filings. The firm had built its practice on tools that had stayed in place for years — Chrome Remote Desktop for access, Google Drive and email for client documents, spreadsheets for task management. As the volume of returns grew and client expectations on turnaround and security tightened, the firm reached the stage where its technology stack needed to catch up with the size and pace of the practice.

The Bottleneck

  1. Legacy infrastructure with rising maintenance burden: the practice was running on outdated legacy systems with high ongoing maintenance costs, and the stack had no obvious path to scale with the firm’s growing return volume.
  2. Scattered client data and compliance risk from unstructured storage: client data was spread across emails and Google Drive with no structured access controls, creating compliance risk and making document retrieval slow at scale.
  3. Manual paperwork and absence of integrated workflows: day-to-day tax work ran on manual paperwork and spreadsheets with no integrated workflow layer, so steps that should have been automated kept being repeated by hand.
  4. Collaboration delays across teams and time zones: team collaboration ran on email-heavy threads with no shared real-time channel, so handoffs across geographies and review cycles stretched longer than they needed to.

The Solution

  1. Replaced legacy access tools with a secure VPN-protected stack and ran a phased transition: implemented secure RDP with VPN to replace Chrome Remote Desktop — eliminating its known security vulnerabilities and high-maintenance footprint — and ran the move to the new platform stack on a phased transition roadmap with SOPs and team training so the practice kept running, and could scale with return volume, through the migration.
  2. Migrated client data to Canopy with structured storage and governance: moved client data off scattered emails and Google Drive into Canopy with controlled access and structured storage, then built governance into the new setup through deadline tracking, standardised formats and controlled documentation practices.
  3. Digitised manual workflows on Karbon with automation and preparer-level query resolution: digitised the firm’s tax workflows into Karbon — phasing out spreadsheets and manual task management — then automated recurring work, standardised task assignment and enabled preparer-level query resolution to cut duplication and rework.
  4. Stood up real-time collaboration on Slack and offshore-onshore parallel delivery: replaced email-only collaboration with a shared Slack channel for real-time interaction across geographies, established time-zone-optimised delivery so offshore and onshore teams could work in parallel, and designed role-based allocation in Karbon for accountability and “first-time-right” deliverables.

The Impact

  • Cut tax returns preparation time by 25% across 2,200+ annual filings.
  • Replaced multi-day query cycles with same-day, preparer-level query resolution.
  • Eliminated version-control errors by consolidating client data and workflows on Karbon and Canopy.
  • Migrated client data off Google Drive and email into Canopy, with structured access controls and audit-friendly storage.
  • Stood up offshore-onshore tech-ops delivery so review and preparation cycles run in parallel rather than in sequence.
  • Freed leadership bandwidth for strategy and growth as routine work moved onto the new platform stack.

Closing Statement

For long-established CPA firms, the cost of legacy infrastructure rarely shows up as one big failure — it shows up as friction everywhere, slowing every cycle and pulling partner time away from the actual tax work. FinAdvantage’s approach — accounting digital transformation through phased platform migration, integrated workflow design and offshore-onshore tech-ops delivery — is what takes a long-running practice digital without disrupting the busy season.
